About
idéa Consulting
ιδέα Ancient Greek
1. Concept, form, vision. The archetypal blueprint from which all things are made.
2. The conviction that whatever the situation, there is always an idea. A way to deliver. A path forward.
idéa does not replace an existing department or duplicate an internal structure. It integrates where the expertise is missing, simplifies what has become complex, and delivers where others have been planning.

Nikolaos Barbas is Greek-born, Munich-based and speaks five languages. He spent 20+ years working at the operational heart of global sport before founding idéa in 2024, building his career on a single principle: expertise in sports business comes from people who have held accountability for the outcome, not just advised on it.

The firm takes on a small number of mandates at any one time, by design. Every client receives the same level of senior focus, from the first conversation to final delivery. Where the mandate demands broader resource, idéa draws on a trusted network of senior specialists and delivery partners, assembled across two decades at the highest level of global sport. The commercial models that define the sports guest experience industry today were not adopted here. They were built here: from the first integrated end-to-end guest experience programme at a FIFA World Cup, through the Qatar 2022 cycle, to the mandates that continue today.

04 · Venue Capitalisation
A Stadium Is an Asset.
Most Never Perform Like One.
Most venues are built to host events. They are rarely built to generate revenue. The commercial gap between what a stadium can earn and what it actually earns is where idéa operates: building the hospitality frameworks, sponsorship architectures and activation strategies that turn infrastructure into income. From the first design decision to the last fan's departure, every commercial touchpoint mapped and made to work.
Stadium Commercial Audit
Assessing and mapping all existing and untapped revenue touchpoints across the venue environment, from premium seating and hospitality to naming rights, concessions and non-matchday opportunities.
Hospitality Zone Design
Designing premium hospitality zones, VIP and VVIP areas and partner spaces that generate revenue before, during and after match day, commercially structured and operationally ready.
365-Day Activation Strategy
Programming and commercial activation beyond match day to turn the stadium into a year-round revenue asset: concerts, corporate events, community programming and partner activations.
Commercial Infrastructure Planning
Working alongside design and construction teams from the earliest project stages to embed commercial intelligence into the physical environment before it is built.
Sponsorship Architecture
Structuring naming rights, pouring rights, official supplier categories and tiered partner frameworks that maximise commercial yield across the full venue ecosystem.
Operational Revenue Delivery
Hands-on delivery of commercial concepts from P&L setup through to live event execution and post-event reporting, with direct accountability for results.

05 · Knowledge Transfer & Capability Development
Building the Experts Who Build the Events
The most decorated host nations do not arrive ready. They are built through deliberate, structured knowledge transfer at every level of their organisation. idéa has been doing this since 2006: designing and delivering OSSD programmes, academic frameworks and live-event secondments that have placed host country personnel inside FIFA World Cups, UEFA EUROs and Olympic cycles. Academic partnerships with Josoor Institute and SDA Bocconi School of Management. The outcomes are measurable: people who can plan, deliver and lead, not just observe.
OSSD Programme Design
End-to-end Observation, Shadowing, Secondment & Development programmes: planning, participant identification, selection, matching, onboarding and structured post-event follow-up.
Live Event Secondments

Training Programme Development
Expert-led curriculum design covering Guest Management & Protocol, Hospitality Management and Mega Events Planning, including diploma frameworks and ISO-aligned certification models.
Knowledge Capture & Transfer
Capturing lessons learned, best practices and operational insights from live event environments and converting them into structured technical reports, playbooks and readiness frameworks.
Talent Pool Development
Building and tracking participant pipelines across ministries, federations, stadium authorities and national entities, including communities of practice and event-linked deployment planning.
Academic & Institutional Partnerships

FIFA World Cup Germany 2006 : Travel & Event Services
FIFA · Germany · 2005–2006
Joined the planning team for FIFA's Travel and Event Services department (FWCTES) in 2005, then appointed FIFA TES Regional Lead Event Manager for Frankfurt and Kaiserslautern, covering two tournament venues, the Frankfurt regional office and Frankfurt Airport operations. FWCTES introduced an entirely new commercial model at a FIFA World Cup: a single FIFA-managed platform combining group travel, accommodation, transport, city programmes, excursions and match-day services, bookable by national associations, commercial partners, sponsors and media. Consolidating previously fragmented services into one end-to-end product generated new commercial revenue streams for FIFA that had not existed in this form before, directly preceding the commercialisation of the sports guest experience industry as it exists today.

The Approach
One Integrated System.
Three Outcomes.
Every touchpoint in the guest journey is also a commercial decision. For over 20 years, idéa has built both sides of that equation: the experience framework and the commercial model that sits behind it. Delivered for federations, organising committees, local authorities, commercial partners and sponsors. These are not two separate frameworks. They are two readings of one methodology.
01
Experience Elevation
Every guest, from general fan to VVIP, moves through a designed, continuous journey. No moment is left undesigned. No handoff is left to chance.
02
Revenue Growth
Every touchpoint in the guest journey carries a revenue opportunity. No moment is commercially passive. Integration ensures none are missed.
03
Operational Efficiency
Integration eliminates duplication. One connected system replaces fragmented departments, reduces vendor overhead and removes the cost of gaps discovered too late.
Framework 01
The Guest Experience Journey
This framework maps 16 touchpoints across the full guest journey, from first digital contact to post-event legacy. The connection between each moment is what turns individual service decisions into a coherent, repeatable experience.

Framework 02
The Commercial Revenue Framework
The same 16 touchpoints, mapped for commercial yield. Every moment in the guest journey carries a revenue opportunity. This framework identifies where that yield sits and how it is structured and captured.
